Since March 2025, our goal was clear: transform Candy Horse from a fragmented ecommerce operation into a scalable international brand.

Scope: Full brand management - strategy, ecommerce, communications, analytics, PR and marketing operations
Markets: EMEA, with focus on Germany, France and Poland

Candy Horse (est. 2021) is a fast-growing equestrian brand known for its handmade horse cookies and herbal wooden chews.

When we began working with the brand, the products had strong demand, but the infrastructure required to scale internationally was missing.

Our role was to transform Candy Horse from a primarily locally operated ecommerce brand into a scalable European business.

Before our collaboration, the brand had strong product demand but lacked the infrastructure required for international scaling.

Key limitations included:

• Separate ecommerce stores for Poland and EU markets running on different platforms
• No reliable analytics or GA4 tracking
• No CRM revenue channel (email generated 0% of revenue)
• EU communication primarily in English, limiting conversions in key markets

To unlock growth, the brand needed structural transformation - not just marketing.

What We Implemented?

Unified Ecommerce Infrastructure

We merged previously separate stores into one international ecommerce system, allowing the brand to scale across markets while simplifying operations and analytics.

Data & Analytics Foundation

We implemented a fully optimized GA4 analytics setup, enabling the brand to track performance, understand customer behavior, and make data-driven decisions.

Email as a New Revenue Engine

We built a full email marketing ecosystem, including automations, segmentation and a structured newsletter strategy.

Result: email now generates ~30% of total revenue.

Localized International Communication

We introduced market-specific communication instead of relying on English across Europe.

Customers now receive content in:

• French
• German
• Polish

This significantly increased trust and conversion rates in key EU markets.

Total revenue increased nearly 60% YoY
Orders increased by over 30%
Average order value (AOV) increased by ~20%

The most dramatic growth occurred outside Poland.

EU revenue increased by 389%.
